8 AI Agents Running a 700-Person Community — My Community Automation System

Opening

Late last year, the Solo Unicorn Club crossed 700 members. My reaction wasn't to hire a community manager — it was to sit down and draw an architecture diagram.

The daily grind of a 700-person community is more fragmented than you'd think: onboarding new members, moderating content, sending event notifications, distilling high-quality discussions, re-engaging silent members... Each task is lightweight on its own, but together they eat up at least 15 hours a week. Those 15 hours I could have spent refining a product, meeting potential users, or playing a game of pickup basketball.

Now, 8 AI Agents share this workload, and I spend no more than 2 hours a week on community operations. API cost: about $50/month.

This article breaks down the entire system — not to show off, but because I struggled to find real-world case studies when I was building it. I hope this record is useful to you.


Background: Why I Built This System

The Solo Unicorn Club's positioning: a community for young professionals using AI to build businesses. Not a fan group, not an ad channel. The bar for content quality is higher than the average community.

In early 2025, with 200 members, I could still manage things by hand — about 2 hours a day. By 500 members, that was no longer sustainable. It wasn't a lack of time so much as a lack of attention. Community management demands constant presence, which is fundamentally incompatible with deep work.

Hiring someone would contradict the whole "solo business" premise. In mid-2025, I spent roughly six weeks migrating core operations onto AI Agents.


System Architecture: 8 Agents, 8 Jobs

The design logic behind the entire system is simple: break community operations into definable tasks, assign each task to a dedicated Agent, and connect them through event triggers. There's no "super Agent" governing everything. Instead, each Agent does one thing and does it thoroughly.

Every Agent's inputs and outputs are structured — context is passed via JSON, which makes it cheap to swap out any individual node later.


The 8 Agents in Detail

Agent 1: Onboarding

Trigger: Within 5 minutes of a new member joining.

Task: Send a welcome message covering community rules, where to find curated resources, and how to introduce themselves. The message template has three versions — entrepreneur, working professional, student — automatically matched based on the new member's intake questionnaire.

Tools: n8n workflow + GPT-4o (for generating personalized welcome messages).

Impact: The percentage of new members posting their first message within 48 hours went from 28% to 61%.


Agent 2: Background Analysis

Trigger: After a new member posts their self-introduction.

Task: Parse the introduction, extract industry, role, and current focus areas, apply tags to their member profile, and push 2–3 past discussion threads they might find interesting.

Tools: Claude claude-sonnet-4-6 (structured information extraction) + Airtable (member database).

Note: This Agent only handles internal data organization — it never posts publicly. Its output is reused by Agents 7 and 8.


Agent 3: Content Moderation

Trigger: Real-time scanning of every message sent.

Task: Identify three types of content — ads/traffic-funneling links, low-quality repeat questions (already answered in the knowledge base), and policy violations. For each, it suggests an action: auto-delete / private reminder / escalate to human review.

Tools: Custom classifier (based on a fine-tuned small model) + keyword rule engine (fallback).

Note: I don't use a large model to review every message in real time — the cost would be unsustainable. In practice, 85% of moderation cases are handled by the rule engine. The large model only processes the cases the rule engine flags as "uncertain," which account for roughly 8% of total messages.


Agent 4: Topic Classification & Knowledge Capture

Trigger: Every day at 2 AM, batch-processing the past 24 hours of messages.

Task: Identify high-quality discussions (likes + replies above a threshold), apply category labels (tool recommendations / case studies / technical questions / business models, etc.), write them to the community knowledge base, and generate summaries for Agent 1's onboarding flow to reuse.

Tools: Claude claude-sonnet-4-6 (semantic understanding + summarization) + Notion (knowledge base).


Agent 5: Event Notifications

Trigger: Scheduled task — push notifications 48 hours and 2 hours before each event.

Task: Pull event details from the calendar, generate reminders, and send targeted notifications based on member tags (e.g., only push pitch-event reminders to members tagged "entrepreneur").

Tools: n8n + Airtable (event calendar) + WeChat bot API.

Note: The "most boring" Agent, but the one that gets the most direct member feedback. Event attendance rose by 30%, and targeted notifications reduced the fatigue from irrelevant alerts.


Agent 6: Weekly Highlights

Trigger: Every Sunday at 10 PM.

Task: Pull the week's top content from Agent 4's knowledge base and generate a "This Week's Highlights" digest, complete with links to original posts.

Tools: Claude claude-sonnet-4-6 (content curation + copywriting).

Honest take: I review this Agent's output every week and end up editing about 20% of the content. That's not the Agent's fault — "what counts as quality" is inherently subjective, and I haven't fully delegated that judgment to AI.


Agent 7: Silent Member Re-engagement

Trigger: Every Monday, scanning for members with zero posts in the past 30 days.

Task: Send personalized content nudges based on member tags — "You mentioned you're working on SaaS when you joined. There was a discussion this week you might find interesting" — rather than a generic "Long time no see, are you still there?"

Tools: Claude claude-sonnet-4-6 (personalized copy) + Agent 2's member profiles.

Impact: 22% of re-engaged members respond within 7 days. That number isn't high, but considering it's fully automated with zero human effort, I find it acceptable.


Agent 8: Dashboard Query

Trigger: On demand, activated by a command from me or a moderator.

Task: Natural language queries on community data — for example, "How many new members joined in the last two weeks?", "Which topic had the most discussion?", "What's the monthly active rate?" Returns structured data plus a brief analysis.

Tools: GPT-4o (natural language to SQL / query logic) + Airtable API.

Mistakes I've Made

Mistake 1: Trying to build one "all-in-one Agent" at first

My earliest attempt was a single large Agent managing every task. It was unworkable. The prompt kept getting longer and harder to tune, and when something broke, I couldn't tell which part was responsible. Splitting into 8 single-purpose Agents made the system dramatically more stable.

Lesson: The clearer the boundaries of each Agent, the easier the debugging, and the more stable the system. One Agent, one job.


Mistake 2: Putting content moderation entirely on a large model

The early version of Agent 3 used GPT-4 to review every message in real time. After one week, the API bill was $180. I shut it down immediately. Switching to a rule engine with a large model as the fallback brought the monthly cost under $5, and accuracy actually improved.

Lesson: Large models aren't suited for real-time, high-frequency simple classification. Use a rule engine for high-certainty scenarios; save the large model for the fuzzy edges.


Mistake 3: Re-engagement messages were too robotic

Agent 7's early output felt like a mass broadcast — members could tell it was a bot. After I added specific content references to the messages ("You mentioned earlier that you... there's a similar discussion this week"), the response rate jumped from 8% to 22%.

Lesson: The key to personalization isn't "sounding like a human" — it's "mentioning something the person actually cares about."


Mistake 4: Knowledge base quality degraded over time

When Agent 4 first went live, content was being added to the knowledge base far faster than it was being used. After a few months, it was full of redundant and outdated material. Now I do a manual cleanup every quarter, removing low-scoring entries. A knowledge base should be curated, not stockpiled.

Lesson: Automating data production is easy; maintaining data quality is hard. A knowledge base is an asset, not a warehouse.


For Those Thinking About Building Something Similar

You don't need to build all of this at once. If I'd seen "8 Agents" when I was starting out, I'd have been intimidated too. Here's the actual path I took:

Step one: Automate the single most painful step first. I started with onboarding (Agent 1) — one n8n workflow plus one GPT call, built in half a day. I ran it for two weeks to confirm it worked, then moved to the next one.

Step two: Data comes before Agents. Get your member database and event calendar cleaned up first. An Agent's quality ceiling is determined by data quality — bad data in means the Agent just amplifies the mess.

Step three: Don't aim for zero human involvement. I still spend 2 hours a week reviewing the weekly highlights, handling ambiguous content, and getting a feel for the community's vibe. That's the "human judgment" part — it's not a failure of automation.

The Solo Unicorn Club doesn't exist to prove that AI can replace all human effort. It exists to prove that one person, with the right tools, can accomplish what used to require an entire team. Community management is just one proving ground.
